When one rack browns perfectly and the one below it comes out pale, or the left side of a sheet pan finishes while the right side lags, you've got an oven heating problem. In a commercial kitchen that means wasted product, slower tickets, and inconsistent food going out the door. The good news is that uneven heating usually traces back to a handful of common causes. Here's how to think through it before it costs you a shift.

Start With the Convection Fan

Most commercial ovens rely on a convection fan to push hot air evenly across every rack. When that fan slows down, runs intermittently, or stops, heat stops circulating and you get classic hot-and-cold spots. Listen for the fan running when the oven is up to temperature, and notice whether the unevenness got worse over time or showed up suddenly. A fan that's noisy, weak, or silent points to a worn motor, a failing bearing, or a control issue. Fan motor replacement and wiring diagnosis are jobs for a technician, not a fix to improvise mid-service.

Check Calibration First — It's Often the Culprit

Before you assume something is broken, confirm the oven is actually holding the temperature it claims. A drifted thermostat can make the whole oven run hot or cold, and it can make results look 'uneven' when the real problem is that the dial and the cavity no longer agree. Here's a simple calibration check you can run yourself:

  • Place a reliable, independent oven thermometer in the center of the middle rack — not touching the walls or a pan.
  • Set the oven to a common working temperature, such as 350°F, and let it fully preheat.
  • Give it 15 to 20 minutes after it signals ready so the cavity stabilizes.
  • Read the thermometer and compare it to the setpoint. Repeat the reading a couple of times over the next 20 minutes to catch cycling.
  • Test a second spot — front vs. back, or top rack vs. bottom — to see whether the gap is a calibration issue or a true circulation problem.

If the whole cavity is consistently off by the same amount, that's a calibration or thermostat issue. If different areas read very differently, you're likely looking at airflow, seals, or the heat source itself. Note that many electronic controls should only be recalibrated by a qualified technician, and any adjustment involving a gas valve or thermostat sensor should be left to one.

Inspect the Door Seals and Hinges

An oven that can't hold its heat will never cook evenly. Worn, torn, or hardened door gaskets let hot air leak out — usually along one edge, which is why one side of the oven runs cooler. Open the door and look at the gasket all the way around for gaps, flattened spots, or cracking. Check that the door closes flush and the hinges aren't sagging. A door that doesn't seal tight also makes the oven work harder and burn more energy. Gaskets are wear items and do get replaced periodically.

Look at the Burner or Heating Element

Uneven heat can come straight from the heat source. On an electric oven, an element that's partially failed may glow unevenly or have dark, dead sections. On a gas oven, burner ports can clog or the flame can burn unevenly — you may see a lazy yellow flame instead of steady blue, or flame on only part of the burner. Anything involving a gas burner, gas valve, or electrical element is safety-critical: shut the oven down and call a licensed technician. Do not attempt to clean, adjust, or replace gas or electrical components yourself.

Don't Overlook Deflectors, Baffles, and Loading

Many convection ovens use deflectors or baffles to steer airflow. If one is bent, missing, or reinstalled wrong after cleaning, air stops moving the way the manufacturer intended and you get uneven results. While you're at it, rule out the simple stuff: overcrowded racks, pans pushed against the back wall, foil blocking vents, or too many trays loaded at once all disrupt circulation and mimic a 'broken oven.' Give air room to move and keep the interior clean, since heavy grease and carbon buildup also throw off heat transfer.

Working Through It Safely

You can safely handle the calibration check, a visual gasket inspection, and better loading habits on your own. The moment the trail leads to the fan motor, a gas burner, an electrical element, or the control board, that's where a technician takes over — both for a correct diagnosis and for your team's safety.
